The Challenge
A growing DeFi protocol had outgrown its off-chain Snapshot governance. With over 8,000 token holders and $12M in treasury, they needed binding on-chain votes, not just signaling. The existing system had low participation (under 5% of token holders voting), no delegation mechanism, and proposals required manual execution by the core team — creating a trust bottleneck. They wanted a system that could handle treasury disbursements, parameter changes, and protocol upgrades autonomously.

Our Solution
We built a Governor contract based on OpenZeppelin's governance framework, heavily customized for the protocol's needs. The system includes token-weighted voting with quadratic options for fairness, a delegation registry so passive holders can delegate to active community members, a 48-hour timelock on all passed proposals for security review, and automated on-chain execution via a custom executor contract. The frontend integrates directly with the protocol dashboard, showing active proposals, delegation stats, and voting history. We also built a proposal builder that lets non-technical community members draft and submit proposals through a guided form.
